You’ve read the Klarna story, the intent gap, and what happens when an AI agent optimizes for the wrong objective. Now you need to find out if the same problem exists in your organization, and how deep it runs.

What follows isn’t an article. It’s a diagnostic tool: you bring it into a meeting room, work through it with your team, and within an hour you know whether your AI agent is working for you or against you.

What’s inside:

  1. The 7 Diagnostic Questions — Seven precise (and uncomfortable) questions to surface the gap between what your agent optimizes for and what your business actually needs. Each comes with a worked example from a documented case.

  1. The OKR → Agent Parameters Template — A 6-level framework to translate a business objective into operational parameters for your agent. Filled in with the Klarna case (”what happened” vs “what should have happened”) plus a blank slot ready for your specific use case.

  1. 5 Red Flags: Is Your Intent Gap Already Active? — Five concrete, recognizable signals that misalignment is already underway in your organization. If you recognize even two, you have a problem to address before it becomes a cost.

How to use this tool

Print this document or share it with whoever in your organization manages, commissions, or oversees AI agent deployments. Work through the 7 diagnostic questions in session (45-60 minutes is enough). Fill in the OKR → Agent Parameters template for your specific case. Then go through the 5 red flags and mark the ones you recognize. If you find at least two, you have an active intent gap and you know where to start.
